The problem is not your academic quality. It is that five other universities are saying exactly the same thing.

Tell us about your university's recruitment challenge — first conversation without obligation

You know the discourse is not working. The committee does not yet.

University branding is the process of defining and communicating what makes an institution different and irreplaceable for a specific student. It is not a graphic redesign. It is the reason why someone chooses you and not the university on the next page of results.

You have spent months watching admissions applications fall in the degrees that matter most. You know, without the need for a report, that your message is interchangeable with that of three universities in the same city. Employability. Research. International campus. The same list. The same tone. The same photograph of students smiling in a library.

You have tried to modernise the website. You have changed the tone on social media. You have hired an advertising agency for the next recruitment campaign. Nothing has moved the needle because none of those actions touched the positioning. The vice-chancellor wants visible results before the next academic year. The committee asks for consensus. And meanwhile, students are choosing online courses, foreign universities or competitors with fewer academic resources but a more legible value proposition. The student has more options than the ability to distinguish between them. The problem is not the budget or the bureaucracy: it is that nobody has yet defined what makes your university irreplaceable.

What changes when the brand works in your favour

  • The recruitment discourse stops being generic: each degree and each master's degree has its own argument, not a variation of the same institutional copy that has failed to convince anyone for years.

  • The website converts better: the student understands in ten seconds why this university and not another. That moment of clarity is what decides the application.

  • The communications team has a system: verbal identity, tone, narrative. A framework that does not rely on the same person remembering everything, nor on each department interpreting the brand in its own way.

  • The committee approves faster: because the proposal arrives with a strategic framework built on real research data, not on aesthetic opinions that each member can counter with their own.

How we do it

  1. Brand and competitor audit: we analyse the real positioning of the university against its direct competitors — what they say, what they keep quiet about and the territory that none of them is occupying yet.

  2. Audience research: interviews with current students, graduates and prospects to understand what argument would have convinced them and which one left them cold.

  3. Positioning strategy: we define the territory that no competitor can claim with the same credibility as you, and we document it in a way that survives a change of vice-chancellor.

  4. Narrative and verbal and visual identity: we build the complete system — visual universe, tone, message architecture — that translates the strategy into real communication: web, recruitment materials, social networks, open days.

  5. Deliverables for the committee: clear documentation, well-argued and ready to present to management without the project dying in the boardroom for lack of a common framework.

What happens when a university stops describing itself and starts positioning itself

For the University of Zaragoza we worked on research, strategy, advertising and web. The project was selected for the ANUARIA Awards. In education we have also worked with Cambridge Certifications, Grupo Planeta, Evolutia and English Connection.

What we learned in environments with many approvers: the committee does not block change just for the sake of it. It blocks it when it does not have the arguments to defend it. That is why every delivery includes the strategic reasoning, not just the creativity.

Frequently asked questions

How long does a university brand project take?

A complete process — from positioning audit to verbal and visual identity system — takes between three and five months. The schedule is not arbitrary: we design it so that the milestones fit with internal approval cycles and recruitment process deadlines. If the next admissions opening has a fixed date, that is the starting point for drawing up the plan.

How do you work with a steering committee where every member has a different opinion on the brand?

Prior research does the political work for us. When the data shows how real students perceive the university — not how the committee thinks they perceive it — personal opinions lose weight in the room. We do not arrive with an aesthetic proposal that each member can challenge with their own. We arrive with evidence of what works and what is leaving enrolments on the table.

Does the project include the redesign of the website or only the brand strategy?

It depends on the scope agreed at the start of the project. We can deliver solely the positioning strategy and institutional narrative for your team or usual agency to execute. Or we can support you up to the complete redesign of the website through our Product service. Neither option is better in the abstract: the decision depends on internal resources and the recruitment calendar.

Can a consultancy without specialisation in education understand the particularities of the university sector?

We understand the sector well enough not to repeat its most common mistakes. Most university brand positioning problems do not come from ignoring how higher education works: they come from copying what other universities do without questioning it. We have spent years working in sectors where institutional communication tends towards uniformity. In education, that is precisely the problem that needs to be solved.

How does this differ from what an advertising agency or a communications agency would do?

An advertising agency improves how you say what you are already saying. Crater defines what you should say and why that — and nothing else — is what sets you apart. If the core message is interchangeable, no campaign is going to fix it. We work before execution begins, not as a substitute for it. We can also connect with other brand categories in regulated sectors if the communication challenge has additional layers of institutional complexity.

Before the next admissions cycle, there is time. But not much.

If the next recruitment process is going to use the same discourse as the previous one, the results are going to be the same. You do not need an elaborate brief to get started. Tell us where your university is at — which degrees are of concern, what the competition is doing, what the team has already tried — and in a first conversation without obligation we will tell you if we can help and how. No prepared pitch. No generic proposal. Just an honest diagnosis of whether the problem is one of positioning and what can be done before the next admission window opens.
